REKO-ringar — the free channel, and what it is really worth

Every page in this plan that mentions customer acquisition points at REKO-ringar: Facebook-organised producer-to-consumer rings with no middlemen, no fees and no commission. This page checks whether that channel deserves the confidence — how many rings exist around Stockholm, when and where they meet, what beef sells for through them, and whether the movement is growing or shrinking. The short version is that it is real and it is free, but it is smaller and more fragile than the plan has been assuming.

The finding that matters. REKO works exactly as the plan hopes on the cost side: joining is free, there are no intermediaries, each order is a private contract between you and the buyer, and the format — pre-order in a Facebook group, pay by Swish in advance, hand over at a car park in a 30-minute window — needs no shop, no platform fee and almost no working capital.

But treat it as a customer-acquisition beachhead and a live pricing lab, not as a volume channel. Around 26 rings are listed as active in Stockholm county — with a further 8 flagged as uncertain, concentrated in the inner city and the south — and the movement has been contracting since its pandemic peak. The right use is to reach the first hundred households cheaply, learn what they will pay per cut, and then move them onto your own subscription.

Read this before quoting any REKO number. There is no central organisation, no registry and no published statistics for REKO in Sweden. Hushållningssällskapet — the closest thing to a national coordinator — still publishes January 2021 figures today. Facebook serves no member count for any of these groups to anyone outside them, so a member number for a Stockholm ring cannot be obtained from outside and none appears on this page. There is also no published national turnover figure for the movement, at any date. Every number below is labelled with what it actually is and when it applies.

What REKO actually is

The seven rules

Hushållningssällskapet's published principles — the whole rulebook.

  • Only food, and direct by-products, from your own food production.
  • You may sell only your own products.
  • Inga mellanhänder — no intermediaries, no resale.
  • Everything must be pre-ordered before each distribution.
  • Each order is a private agreement between buyer and seller. The ring is not a party to it and has no controlling function.
  • Trust-based, honest communication.
  • Participation is free.

Meat is explicitly on the permitted list, alongside vegetables, eggs, dairy, honey, hides and wool. Skatteverket describes REKO in the same terms — "ett sätt att sälja lokalproducerade varor helt utan mellanhänder" — and applies ordinary tax, VAT and bookkeeping rules with no REKO-specific exemption.

How a distribution actually runs

From a live producer selling into four Stockholm-area rings.

  • The producer posts the offer in the group, typically ~5 days before pickup.
  • Customers order in the comments; the producer replies with the amount.
  • The customer Swishes in advance — payment lands before the meat moves.
  • Both sides meet at the stated car park at the stated time, for 30 minutes.
  • No stock, no shop, no returns handling, no platform cut.

One correction to the usual framing: this is not a cash-at-the-tailgate channel. Hushållningssällskapet lists cash, Swish, card or invoice, but the Stockholm producers describe Swish paid in advance of pickup. For the cash-flow model that is a meaningful detail — REKO sales are prepaid, so they carry no receivables and no credit risk.

The fortnightly grid — when the verified rings actually meet

Only the Stockholm-region rings whose pickup time is published are plotted. Most rings run on a two-week cycle tied to odd or even ISO week numbers, so the practical question is not "which rings exist" but "which ones can one van serve in one fortnight". Hover a block for the place and the ring's status.

Not plotted, because the week parity is not published: REKO-ring Järna (Wednesdays 17:30–18:00, Ica Klockartorget), REKO Stockholm Vasastan (19:30–19:45, Crafoords väg 15 — a 15-minute window), REKO Stockholm Skarpnäck (Skarpnäcks IP), REKO Stockholm Älvsjö (Älvsjö IP), REKO Stockholm Linje 18 (Lingvägen 149), REKO Stockholm Huddinge (Flemingsbergs infartsparkering), REKO Stockholm Bromma and Stockholm Bromma Solna (both at Bromma kyrkas parkering, Gliavägen 100 — two listings, one car park, which is worth resolving before treating them as two opportunities).

What the grid says operationally. In the verified set there is exactly one pair of pickups that can plausibly be served on a single evening: Liljeholmen at 18:00–18:30 and Kungsholmen at 19:15–19:45, both on even-week Wednesdays and about 6 km apart. Everything else is one ring per evening. Norrtälje (18:15) and Nykvarn (19:00) fall on the same odd-week Wednesday but sit at opposite ends of the county — roughly 130 km apart — so they are an either/or, not a route.

That matters more than it first appears. A fortnight of REKO selling is, realistically, three or four evenings of driving, each ending in a 30-minute handover. The channel is free in fees and expensive in your evenings — and the plan already identifies founder time as the scarce resource. Cost it as labour, not as free distribution.

The Stockholm inventory

Every ring listed for Stockholm county in the community-maintained directory rekoringar.nu, as of its June 2026 data refresh, plus the adjacent Mälardalen rings within realistic reach. Status is the directory's own flag — and in its underlying data every Stockholm record is marked verified: false, meaning nobody has confirmed the ring is currently running. Treat "active" as "listed, not audited".

Where the decay is concentrated. Eight of the 34 Stockholm listings are flagged uncertain, and they are not scattered — they are the inner city and the southern suburbs: Liljeholmen, Älvsjö, Skarpnäck, Linje 18, Gärdet, Vasastan, Huddinge and Sigtuna. Four of those eight have no Facebook link left in the directory at all, only a Local Food Nodes page, which usually means the group is gone or was replaced. The rings that look healthiest are suburban and semi-rural — Sollentuna, Täby, Österåker, Norrtälje, Rönninge, Värmdö, Järna.

For a producer an hour outside the city this is convenient rather than tragic: the surviving rings are the ones on your side of the tolls, and the affluent north-east arc — Täby, Österåker, Vallentuna, Lidingö — is both intact and demographically the right customer.

What beef actually sells for in this channel

The honest position: REKO beef prices are essentially unpublished. Prices live inside closed Facebook groups, usually as an image posted weekly, and none of it is indexable. Across the whole Stockholm region exactly one producer both sells into these rings and publishes a price: Resta Gård, at 3,000 SEK for a ~8 kg box — about 375 SEK/kg. Not one in-region producer publishes a per-cut price for entrecôte, oxfilé, ryggbiff or högrev; the farms that sell cuts all say "hör av er". So the table below is direct-sale evidence from the same region and the same customer, not REKO price data, and it is labelled that way.

Regional direct-sale price anchors

Published on the producers' own pages, read August 2026. These are consumer prices and therefore include 12% moms; the ex-VAT column converts them to the basis this business case uses everywhere else.

A pricing discrepancy this page has to flag. The competitor landscape concludes that the plan's 250 SEK/kg box price sits comfortably mid-band against competitors at 200–340. That comparison holds only if both sides are measured the same way — and farm list prices, being consumer prices, include 12% moms, while this business case states figures ex-VAT.

Convert the regional band onto the ex-VAT basis and it becomes roughly 178–259 SEK/kg. On that basis the plan is not mid-band; it is at the top of it, matched only by the small-box and premium-certified sellers. This does not sink the pricing — Resta Gård's small box reaches 335 ex-VAT and the naturbete cut evidence goes far higher — but it does remove the comfort. Resolve the VAT basis before committing to a price, and if the 250 was always meant as the customer-facing price, the ex-VAT revenue line in the models is roughly 11% lower than it looks.

Is REKO growing or shrinking?

This is the finding that should most change how the plan uses the channel. The direction of travel is negative, and it is consistent across every independent source found.

The scale claims, in order — and why they are not a trend line

Each of these is a real, sourced figure. They are not comparable to each other: they come from different counters using different methods, and stringing them into a growth curve would be the single easiest way to mislead yourself here.

Specifically: do not present 220 (2021) → 281 (2026) as growth. The 2021 number is Hushållningssällskapet counting rings it knew of; the 2026 number is an independent community directory that lists more thoroughly and openly flags 12% of its own entries as uncertain or closed. Different methodologies, not a time series.

The evidence of decline

  • The peak was the pandemic and it has passed. A producer interviewed by SVT in August 2023: "Under pandemin var det dubbelt så mycket folk. Det var en guldålder för Reko-ringen." Another: "Folk har mindre pengar i plånboken, då är det vi som får ta lite stryk."
  • Rings are closing. A February 2026 review names Nordmaling as a ring being wound up, and Kungsbacka's local paper reports "avmattat intresse".
  • The falling-inflation squeeze. The same review warns that as food inflation subsides, the price gap between REKO and the supermarket chains widens again — the cost-of-living conditions that helped REKO in 2022–23 are unwinding.
  • The directory's own flags corroborate it. 33 of 281 listed rings (12%) are uncertain and 4 are closed — and in Stockholm the uncertainty clusters in the densest, richest districts.

The counter-signals, weighed honestly

  • It has not collapsed. The national count has stayed in the low hundreds across five years. This is a movement past its peak, not one disappearing.
  • The biggest rings are thriving. REKO Uppsala Boländerna is Sweden's largest, running 40–50 producers per distribution and drawing customers from a ~10 mil radius that explicitly includes Stockholm. Consolidation into fewer, larger rings is a plausible reading of the same data.
  • Cannibalisation cuts your way. Ring admins in the press coverage attribute part of the decline to customers discovering farm shops through the ring and then buying direct. That is precisely the motion this plan wants: REKO as the introduction, your own subscription as the destination.

Net read: a shrinking channel whose main leak drains into exactly the business model this plan is building. Use it early, do not build the volume forecast on it, and expect to graduate customers off it.

Getting in — the rules are easy, the slot is not

What it formally takes

  • Be one of three permitted seller types: a registered primary producer, a registered food business, or a hobby producer. A finishing operation registered with Jordbruksverket qualifies as the first.
  • Apply for membership of the ring's producer group on Facebook — separate from the consumer group. Stockholm has its own: REKO Stockholm Producentgrupp.
  • Sell only your own animals. No resale, no buying-in finished meat to fill a box.
  • Pay nothing. There is no fee at any point.
  • Handle tax normally: Skatteverket treats REKO income as ordinary business income where the activity is varaktig, självständig och med vinstsyfte, with normal VAT registration and bookkeeping.

What actually stands in the way

  • Admin discretion. Rings are run by unpaid volunteer admins. Admission is a human decision with no published criteria and no appeal — the single most underrated barrier in this channel.
  • Slot scarcity. A 30-minute window physically caps how many producers can attend. Boländerna already runs 40–50 producers per distribution; a busy ring may simply have no room for another beef seller.
  • An incumbent beef producer. Where one already serves a ring, the admins have little reason to add a second. Which rings have an open beef slot is the highest-value thing to find out, and it can only be found from inside.
  • Locality limits, unquantified. REKO is built on proximity and rings set their own radius — sources mention anything from 10 to 25 mil. No radius rule could be verified for any named Stockholm ring; ask the admins directly if it matters.

What this means for the plan

The strategic read. REKO earns its place in the plan, but for a narrower job than "the low-cost acquisition engine" implies. Four concrete consequences:
  • Use it to validate, not to sell. The recommended path already puts "join 1–2 Stockholm REKO-rings" before committing capital. That is the right call and this research strengthens it: a few fortnights in a ring tell you what households will actually pay per cut — the one number no public source anywhere provides.
  • Do not put REKO volume in the forecast. With no member counts, no turnover data and a contracting trend, any REKO volume number in a financial model would be invented. The customer math should keep treating subscription households as the channel and REKO as a source of them.
  • Cost it as evenings, not as free. Three or four evening round-trips per fortnight, each for a 30-minute handover, is a real claim on the founder's time — the same time the plan needs for building the subscription base.
  • Target the north-east arc. Täby, Österåker, Vallentuna, Lidingö, Sollentuna — all listed active, all affluent, all reachable from pasture north of the city. The dying rings are the inner-city ones you would have driven furthest to reach.

The one thing to do next, and it costs an afternoon

Three of the six unverifiable items on this page can be resolved by anyone who joins the groups. None of them can be resolved from outside.

  • Join 6–8 target rings as a consumer — start with Täby, Österåker, Sollentuna, Lidingö, Vallentuna, Rönninge, Värmdö and the two Bromma listings.
  • Record the member count shown inside each group. This is the only way that number exists.
  • Read the last month of posts. A ring with no posts in four weeks is dead regardless of its listed status — that alone re-grades the eight "uncertain" entries.
  • Note which rings already have a beef producer, and what they charge per cut. This is the competitive map and the price list in one pass.
  • Ask one admin per ring about the radius rule and whether a new beef producer would be accepted. A single message resolves the joining question that no public page answers.

Sources and honest gaps

What could not be verified — keep these out of the business case.
  • Member counts for any Stockholm REKO group. Facebook serves none to anyone outside the group. Any figure you see quoted from outside is fabricated.
  • Any current national turnover figure. None is published anywhere. The only turnover data that exists at all is from 2017 — a Land article citing "over 100,000 SEK per distribution" at some locations and ~70,000 at Borås. Nine years stale; order of magnitude only.
  • A current ring count from an authoritative body. Hushållningssällskapet is still on January 2021 figures; the 281 comes from an independent community directory run by a private company, built on public sources and community editing.
  • Radius or locality rules for any named Stockholm ring.
  • Per-cut prices for beef sold through any Stockholm ring. Only Resta Gård's box price is public.
  • Whether any given "active" ring is truly running today. Every Stockholm record in the source data is marked unverified.

One trap. Searching for REKO turnover surfaces "Reko Gårdar i Sverige AB" with revenue around 66 MSEK. That is an unrelated company, not the REKO-ring movement. It does not belong in this business case.
