Every other constraint in this plan has an answer: the land feeds the cattle, the buildings house them, the bank lends against the property. The one that decides whether the business reaches 2–3 MSEK of profit is whether roughly a thousand Stockholm households will buy Viby beef regularly. This page sizes that task honestly and sets out how it would actually be done.
And the unit economics give you room to work. A household taking 25 kg a year is worth about 6,250 SEK of revenue, of which perhaps 2,500 is contribution; if it stays three years that is 7,500 SEK of lifetime value. You can therefore afford to spend several hundred kronor to win each one — which puts paid advertising, sampling, referral rewards and open days all firmly within reach.
The other uncomfortable fact: 25 kg a year is roughly half of what a Swedish household eats in beef — 22.4 kg per person, so about 49 kg for a household of 2.2. You are not asking to be someone's occasional treat. You are asking to be their main beef supplier.
Set the herd and the customer behaviour; everything below recalculates. The customer math page covers the funnel in more detail — this page is about the size of the task and how to attack it.
Households at the end of each year, given your recruitment rate and churn. The dashed line is the number you need. Churn is what makes the later years harder than the early ones — each year you refill a leaking bucket before you add to it.
Eight channels, ordered by how much of the job each can realistically carry. The yields are modelled estimates, not measured — no Swedish direct-meat business publishes its acquisition data, which is itself worth knowing.
Workplace and community pickup points. Instead of delivering to a hundred addresses, you deliver to one — a car park at an office, a gym, a school, a riding club — where twenty to fifty households collect within an hour.
It solves three problems at once: delivery cost per kilo collapses, one relationship recruits many households at a time, and the pickup becomes a small social event that generates its own word of mouth. It is REKO's mechanic without REKO's rules or its decline.
Ten to twenty such points, each with thirty households, is the thousand. That is a very different task from finding a thousand individuals — it is finding fifteen employers and clubs who like the idea, which is a sales job the founder has done before at far greater scale.
The proposal values estate experiences at zero, and rightly so for the bank. But as a customer acquisition channel they may be worth more than as a revenue line.
A farm open day, a Viby beef dinner, a hunting weekend or a school visit puts people on the land where the animals are. Food businesses convert visitors at rates no advertisement matches, because the visit answers every question a sceptical buyer has — is this real, is it clean, do I trust these people.
Treat Layer 4 as marketing that happens to pay for itself, and its case improves considerably.
So the strategy should favour channels that recruit many households per hour spent — pickup points, partnerships, referrals and events — over channels that recruit one at a time.
What this page could not settle, why each answer changes a decision, and where it has to come from. Blocking means do not commit capital until it is answered.
| Question | Why it matters | Where the answer comes from |
|---|---|---|
| How many kilos will a household actually take in a year?Blocking | It sets the entire customer target. At 25 kg you need about a thousand households; at 15 kg you need nearly two thousand, which is a materially harder business. | Your own order data from the validation season. Until then, ask two or three existing Swedish box sellers what their average customer takes. |
| What is the real churn rate?Blocking | Churn decides the permanent recruitment treadmill. The difference between 30% and 45% is 150 households a year, forever. | Measured from month one. No Swedish figure is published, so this can only be your own. |
| Will employers and clubs host a pickup point?Important | It is the channel that turns "find a thousand households" into "find fifteen partners", and it collapses delivery cost at the same time. | Ask five employers in Täby, Kista and Arlanda, plus two sports clubs and a riding school. One conversation each tells you whether the model works. |
| What does a paid customer actually cost to acquire?Important | If local paid advertising delivers households at 300–800 SEK, growth becomes a budgeting decision rather than a time constraint. | A small test budget in the validation season, measured properly — cost per signup, then cost per paying household. |
| How many households does one open day convert? Background | It decides whether Layer 4 is a marketing channel that pays for itself or a separate business. | Run one at the end of the validation season and count. |
Prepared August 2026 as a planning aid. Household counts for Sweden are SCB's official statistic — 5,002,600 households at 31 December 2025; the Stockholm County and north-east catchment figures are derived approximations from population data and should be replaced with SCB municipal statistics before being used externally. Beef consumption per person is the published national average of about 22.4 kg. Channel yields, churn, lifetime value and acquisition costs are modelled from first principles because no Swedish direct-meat business publishes them — treat every one of them as a hypothesis to be tested in the validation season rather than as a forecast. Not financial advice.
